Microsoft Copilot Home, Code and Autopilot: Set Authority by Work Mode

Microsoft announced a redesigned Copilot on 25 September 2026 that brings Home, Code and Autopilot into one app. Home combines Chat and Cowork; Code can create internal software; Autopilot is a persistent cloud agent designed to continue work without a fresh prompt. What Microsoft changed in Copilot

Microsoft's 25 September announcement reorganises Copilot around three destinations. Home combines conversational Chat with Cowork for delegated outcomes and embeds Word, Excel and PowerPoint. Code lets users describe an app, tracker, dashboard or workflow, then creates software using technology related to GitHub Copilot. Autopilot, previously called Scout, is designed to watch channels, follow up, run recurring work and resume projects days later.

Availability is staggered. Microsoft said Home and Code would start rolling out through its Frontier programme in the following weeks, while Autopilot would expand to private preview at the end of September. Everyday Copilot use remains subscription-based, but Microsoft says Cowork, Code, Autopilot and frontier models use consumption billing. A preview announcement therefore establishes direction, not reliability or predictable operating cost in a specific tenant.

One interface is not one authority class

Chat proposes content for a person to review. Cowork executes a bounded assignment. Code creates an executable asset that may outlive its maker. Autopilot has its own identity, memory, computer and workspace and can pursue a continuing objective. The consequence changes at each step: a wrong answer can become a wrong deliverable, then vulnerable software, then a repeated external action.

Microsoft says Copilot Managed Runtime provides tenant-hosted execution, identity, governed connections, Git-backed versioning, inventory and lifecycle controls. Those are useful platform controls. They do not decide which supplier an Autopilot may contact, which production data a generated app should change, how much cumulative spend is acceptable or when a stalled workflow must stop. Those remain business policy decisions.

Build a mode-to-authority matrix

Approve each mode as a separate operating class, even when users reach it through the same app. Set the narrowest useful budget first:

  • Chat: define permitted data, retention, model choices and the human review required before content leaves the organisation.
  • Cowork: cap task scope, tool access, output destination, run time and credits; require a completion record and accountable reviewer.
  • Code: restrict data connections and endpoints; require source ownership, security testing, deployment approval, version history and rollback.
  • Autopilot: assign a named owner, dedicated identity, expiry, contact and action limits, cumulative spend ceiling, escalation path and tested kill switch.

What leaders should do before enabling the new modes

Start with an inventory of the Copilot modes, plugins and generated applications available to each role. Map every mode to approved data, tools and destinations. Then run representative acceptance tests for correctness, security, spend, audit reconstruction and recovery. A passing Chat evaluation should not automatically qualify Code or Autopilot, because the authority and persistence are different.
